Success stories
Reducing a 45-page board pack to 18 pages of actionable insight
Challenge
A financial services group in Hong Kong had a monthly board pack that had grown organically over seven years. It contained 45 pages of data but board members consistently reported feeling poorly prepared for strategic decisions. The reporting team spent three days each month producing it.
Solution
We interviewed each board member and senior management team member to map actual decision needs against current content. Redundant sections were removed. Remaining sections were restructured around decisions, not functions. A new ownership matrix was designed and a four-week production calendar agreed.
Outcome
The new pack runs to 18 pages. Production time fell from three days to one and a half. Board feedback following the first two cycles was positive across all respondents. The reporting team now has clear ownership of each section and a production timeline they've maintained without support.

Building an acquisition framework for a property group entering new sub-sectors
Challenge
A property development company wanted to expand into mixed-use and co-living assets. Their existing corporate development process was built for traditional residential acquisitions and wasn't suited to evaluating assets with different yield profiles, operator relationships, and regulatory considerations.
Solution
We worked with the Head of Strategy and three senior team members to define new acquisition criteria for each sub-sector. A two-stage evaluation framework was designed — a rapid screen and a full assessment — each with clear scoring criteria. An integration playbook for operator-managed assets was developed separately.
Outcome
The framework has been used to evaluate nine opportunities in the seven months following delivery. Four passed the rapid screen and entered full assessment. Two were taken to board for approval. The team now operates without external input for each evaluation, which was the stated objective.

Rationalising a 60-vendor ecosystem to 38 without service disruption
Challenge
A logistics company with operations across Hong Kong and Guangdong had accumulated 60+ vendors across IT, facilities, transport, and professional services. No central oversight existed. Several vendors provided overlapping services. Annual spend visibility was poor and renewal negotiations happened reactively.
Solution
We built a complete vendor inventory from procurement records and department interviews. Overlapping capabilities were identified across 14 vendor pairs. Cost scenarios were modelled for consolidation options at 50, 40, and 38 vendors. Negotiation notes and a consolidation sequence were prepared for each scenario.
Outcome
The company implemented the 38-vendor scenario over six months, using the negotiation materials we provided. Estimated annual savings on vendor spend of approximately 17%. No service disruption was reported during the transition. The procurement team now maintains a vendor register based on the template we delivered.
